2010-10-25: The Chaos of Continuous Delivery


October 25th, 2010. I remember it like yesterday. The day when the continuous delivery gods finally looked at me and said, “Alright, you’ve earned your trial.”

It all started with a simple problem: we were delivering code to production faster than our ops team could handle it. Every merge was a mini-chaos event because of manual configuration changes, environment differences, and deployment hell.

We had just upgraded our stack from Ruby on Rails 2.3 to 3.0. It was the perfect storm for a technical release. The excitement was palpable among developers: “Finally, no more monkey patching!” But monkey patches were the least of our worries. The upgrade process was fraught with peril.

We were running Red Hat Enterprise Linux 5 servers, and the upgrade path to newer versions had us all on edge. We knew we needed a better way to handle this kind of chaos. That’s when I first heard about Chef and Puppet, two tools that promised to tame our infrastructure dragons.

Chef sounded appealing with its Ruby-based DSL, but Puppet seemed more established. At the time, the DevOps term was just starting to gain traction. The idea of treating infrastructure as code was still new, and we were eager to dive in headfirst.

Our first step was to set up a test environment using Vagrant. We created a series of playbooks—some with Chef, others with Puppet—to automate our deployment process. We quickly ran into issues: the two tools had different philosophies about how state should be managed. Chef was more about idempotency and resources, while Puppet was all about ensuring a specific state.

I remember one particularly frustrating night spent debugging a script that kept breaking due to some subtle difference in how we were managing user permissions between the two systems. It was like trying to solve a Rubik’s Cube with only one hand tied behind your back. By morning, I was exhausted and frustrated. But we pressed on because we needed this to work.

Meanwhile, the NoSQL hype was at its peak. Everyone wanted to be the next MongoDB or Cassandra. I found myself arguing against the idea of switching to NoSQL for a project that didn’t really need it. The performance improvements were marginal compared to the complexity and debugging overhead. It’s funny how in retrospect, those arguments seem so quaint now.

But back then, the chaos was real. Every release became an epic battle between code changes and infrastructure updates. We’d spend hours tracking down issues where a simple change in our application caused a cascade of problems across multiple servers. The environment wasn’t consistent enough, and we were paying for it with delays and errors.

Then came Amazon AWS Free Usage Tier, which was like manna from heaven. Suddenly, we could experiment without breaking the bank. We spun up new instances to test our deployment processes, ran load tests, and iterated on our automation scripts. It was a game-changer, allowing us to move faster and be more agile.

The day of reckoning came when we hit 150 commits in a single day—a record that still stands today. The ops team was frantically trying to keep up, but they were getting exhausted. We needed a better way to manage this chaos. Enter the concept of “continuous delivery.”

Continuous delivery promised to solve our problems by ensuring that every change went through automated tests and deployment processes before reaching production. It was the Holy Grail we had been searching for.

We started implementing CI/CD pipelines using Jenkins, and it was like a weight lifted off my shoulders. We could now deploy changes more frequently and with greater confidence. But the transition wasn’t smooth. There were bugs to fix, tests to write, and infrastructure to tweak. Every day felt like we were just one step closer.

Looking back, that period in 2010 was a crucible for our team. The chaos was real, but it pushed us to innovate and find better ways to work together. We emerged stronger, more cohesive, and better equipped to handle the challenges ahead.

Today, when I think about those days, they remind me of why we do what we do—because even in the midst of chaos, there’s a path forward if you’re willing to embrace change and continuously improve.
